How to send free products to influencers on Shopify (without breaking your ops)
Three ways to send free product to creators on Shopify: manual 100% discount, draft orders, or a bulk tool. Setup, tags, shipping and when to switch.
Part of the complete guide to barter & creator order operations on Shopify.
Sending a creator a free product is the simplest deal in marketing: they get the product, you get content. The trouble starts on the operations side. Ten free parcels a month is a chore. A hundred is a part-time job, and if you do it loosely you end up with wrong stock counts, creators charged COD at the door, and no idea who actually posted. This guide shows how to do it properly on Shopify from day one.
The one rule: always create a real ₹0 order
Before the how, the why. It is tempting to skip Shopify entirely and just hand a box to the courier. Do not. Every free product should leave your warehouse as a proper Shopify order with a 100% discount and a total of ₹0. Here is what that one habit buys you:
- Inventory stays true. The order deducts stock, so you do not oversell the variant you just gave away twenty units of.
- The courier gets a real reference. Your courier partner or 3PL picks it up like any order, with a label, a tracking number and an address that went through validation.
- Finance can account for it. A ₹0 order with a full discount is a clean record for stock write-off and GST treatment; a missing box is a mystery at month end.
- You can measure it. Tagged ₹0 orders become a seeding report: who got what, when, and whether content followed.
- The creator becomes a customer record. Next collab, their address and phone are already there.
The inventory, discount and accounting side is covered in more depth in gifting orders on Shopify. The short version is: the order is not paperwork, it is the thing that makes every downstream step work.
Step 1: collect creator details cleanly
Most free-order problems are created before the order exists, in the message thread where the creator types their address. Indian addresses arrive as one long line with a missing PIN, a landmark instead of a house number, or a phone without the +91. Fix this at the source:
- Ask for exactly these fields, in this order: full name, phone (+91), email, house/flat number and building, street or area, landmark, city, state, 6-digit PIN code.
- Use the same template message every time, or a short form. Free-form “send me your address” guarantees free-form answers.
- Confirm which exact variantthey are getting (size, flavour, pack). “The ghee” is not a SKU.
- Put every reply into one sheet, one row per creator, before anyone creates an order.
If you already have a messy list, the address clean-up guide shows how to fix it before it becomes RTOs.
Step 2: set up the discount and tags once
The discount
You want a repeatable way to make an order ₹0. The usual choices are a 100% discount code (for example a code you keep private and apply only when building the order) or a fixed-amount discount applied at order creation. Whichever you use, also make sure shipping is ₹0 on the order; a free product with a ₹79 shipping line will get billed as COD by many courier setups. The full mechanics, including what to do about taxes on a ₹0 line, are in 100% discount orders on Shopify.
The tags
Decide a small, fixed tag set and never deviate. A workable minimum is one tag for the programme (barter, seeding or gifting), one for the campaign or month (sep-2026-launch) and optionally one for who owns the relationship. Tags are what let you filter free orders out of sales reports and into a seeding report later. There is a fuller convention in order tags for barter and seeding.
Step 3: create the order (three ways)
There are three practical ways to create free orders on Shopify. Which one you use depends almost entirely on volume.
| Method | Time per order | Error risk | Record keeping | Good for |
|---|---|---|---|---|
| Manual order with 100% discount | 3–5 min including retyping details | Medium to high: wrong variant, typo in PIN, forgot the discount, forgot the tag | Good if you remember the tags every time | Up to about 20 creators a month |
| Draft orders | 2–4 min, plus a completion step per draft | Medium: drafts pile up uncompleted; completion can be blocked on trial or dev stores | Good; drafts leave a trail but unfinished ones clutter the list | 20–50 a month with a dedicated person |
| Bulk-order tool from a sheet | Seconds per order once the sheet is clean | Low: SKUs matched to variants, addresses parsed, discount and tags applied to every row the same way | Best: every order tagged, noted and traceable back to its sheet row | 50 to several hundred a month, or any agency |
Method A: manual order with a 100% discount
- In Shopify admin go to Orders, then Create order.
- Add the exact product variant.
- Add or create the customer with the details from your sheet.
- Apply the 100% discount and set shipping to ₹0. Confirm the total reads ₹0.
- Add your tags and a short note (campaign, deliverable, date).
- Mark as paid, then let it flow to fulfilment.
This is fine for your first ten creators. Time it once. Most people find it is closer to five minutes than two once you include finding the message with the address, and at 30 orders that is two and a half hours of pure data entry.
Method B: draft orders
Draft orders let you build the order, save it, and complete it later, which suits a workflow where one person prepares and another approves. The catch is the completion step: completing a draft goes through checkout, and trial or development stores block that. Drafts also tend to accumulate half-done. See draft orders at scale for where they hold up and where they do not.
Method C: a bulk-order tool from your sheet
Once your creator sheet is the source of truth, a bulk-order tool connects to your store through a custom app, reads the sheet, matches each free-text SKU to a variant, parses the address into fields with a valid PIN, applies the discount and tags to every row, and places all the orders in one run. You review exceptions instead of typing every order. Setup is a one-time job; the custom app guide covers the five minutes of clicking, and how to bulk-create orders on Shopify compares every bulk route honestly.
Step 4: ship and track like a paid order
A ₹0 paid order should move through your normal pickup with your courier partner. Two things to watch in the first week:
- Prepaid, not COD. Check the first few labels. If the courier shows a collectable amount, your shipping line or payment status is wrong, and a creator being asked for cash at the door is the fastest way to sour a collab.
- Send the tracking link yourself. Automated order emails often skip ₹0 orders or land in promotions. Message the creator on dispatch with the tracking link and the expected delivery window. It is also a polite moment to restate the deliverable.
Returns still happen: wrong PIN, creator travelling, phone unreachable. Treat RTOs on free orders like any other, and fix the root cause in your intake template. The DM-to-doorstep workflow lays out the full seven-day timeline from agreement to delivered.
Step 5: follow up on content and close the loop
Free product without a follow-up is a gift, not a collaboration. Keep it light and specific:
- Delivery day:“Looks like it reached you, hope you like it. Looking forward to the post around the 20th.”
- Two days before the agreed date: a gentle reminder with any hashtag, code or link they should include.
- When it goes live:save the link, date and any code or UTM performance against the order's row in your sheet.
- Two weeks later: decide: repeat, park, or drop. Tag the customer record accordingly.
That record is what turns seeding from a vibe into a channel you can judge. How to do that judging when the order was free is its own topic; see measuring barter ROI when the order is free.
10 creators a month vs 100
The process above is the same at any volume. What changes is how much of it a human should be doing by hand.
At around 10 a month
Create orders manually. Spend your effort on the intake template and the tag convention, because those are what you will scale later. Keep the sheet even at this size.
At around 100 a month
Manual placement is now the bottleneck, and the error rate is the real cost: one wrong variant in fifty is a courier reship and an awkward message. Move the placement step to a bulk-order tool that reads the sheet you already keep, and spend the recovered hours on creator selection and follow-up. The hidden cost of barter ops walks through the arithmetic if you need to justify it internally, and the seeding operations checklist is the full pre-flight list for a monthly batch.
If placing creator orders by hand is eating your week, you can try it free and see your own list placed in minutes.
Frequently asked questions
How do I send a free product to an influencer on Shopify?+
Create a real order for the creator with a 100% discount so the total is ₹0, mark it paid, and let it ship through your normal fulfilment. Do this manually for a handful of creators, use draft orders for a few dozen, and a bulk-order tool once you regularly place fifty or more a month.
Should I just ship free product without creating a Shopify order?+
No. Shipping off-system means inventory is wrong, the courier has no order reference, there is no tracking to share, and finance cannot account for the stock. A ₹0 order takes two minutes and gives you a record, a tracking number, correct stock levels and a customer profile for future collabs.
Will a 100% discount order show up as revenue or affect my reports?+
It records as an order with ₹0 revenue and a full discount, so it does not inflate revenue. It does count in order volume and discount totals, which is why tagging every free order lets you filter them out of sales reports and into a separate seeding report.
How do I stop creators being charged COD on a free order?+
Make sure the order is marked paid at ₹0 before it goes to fulfilment and that no shipping charge remains. If your courier integration reads the payment status, a ₹0 paid order will ship prepaid. Check the first few deliveries to confirm nobody is asked for cash at the door.
How many free orders can one person handle manually per month?+
At roughly 3 to 5 minutes per order including collecting details and applying the discount, one person can comfortably manage 20 to 30 free orders a month alongside other work. Beyond about 50, mistakes rise and the work eats whole days, which is when a bulk approach pays off.
